The project is delayed, the responses are vague, the website loads slowly and every minor change seems to require an additional budget. Sound familiar? I've been working as a senior WordPress developer with PHP, Vue.js and custom plugin development for over a decade, and I've lost count of the number of times a client comes to me after a bad experience with their previous agency. This article is the checklist I wish those clients had had before: a practical guide to how to evaluate web agency and know if they're doing the job right or if it's time for a change.

Why you need to evaluate your web agency's work

Hiring a web agency means delegating a critical part of your business: your digital presence. The problem is that many companies do not have the technical knowledge to know if what they deliver has quality or if they are selling smoke. And agencies that work poorly rely on just that.

According to industry data, more than 60% of web projects suffer significant delays and a significant portion end with an unsatisfied client. It is not always the agency's fault, but in my experience most of the problems are detected with very specific questions that we will see below.

Checklist: 10 signs that your web agency is not doing its job right

I have organized this list from least serious to most serious. If you identify three or more of these signs, you have a serious problem on your hands.

1. There is no fixed interlocutor

Every time you call or write you talk to a different person who has no context of your project. A good workflow requires a project manager or a dedicated contact who knows your account in detail. If you are passed from person to person, no one is really responsible for your project.

Warning signal: You ask something specific about your website and the answer is «let me check with the team» every time, without exception. That indicates that the person who attends you has no idea what is being done in your project.

2. Deadlines are systematically missed

An occasional delay can happen. Systematic delays, with different excuses each time, are a sure sign of bad management. A professional agency works with timelines, milestones and project management tools (Trello, Asana, ClickUp). If your agency has none of these, it is improvising.

3. You cannot see the progress in real time.

In any serious web project you should have access to a development or staging environment where you can see how the work is going. If the agency only shows you the result when it is «ready», you have no way of knowing if they have been working on your project for two weeks or two days.

What should happen: The agency gives you access to a staging environment (a temporary URL where your website is built) and a project management dashboard where you can see completed, in progress and pending tasks.

4. Your website loads slowly and nobody does anything about it.

The loading speed directly affects your Google ranking and the conversion of your business. If your website takes more than 3 seconds to load and the agency doesn't consider it a problem, something is very wrong. You can check it yourself with free tools:

Google PageSpeed Insights - scoring and diagnostics directly from Google.

GTmetrix - detailed analysis with Core Web Vitals metrics.

Pingdom Website Speed Test - simple test with real loading time.

Key data: If your PageSpeed score is below 50 on mobile, your website has serious technical problems. An agency that delivers a site with a score of 20 or 30 on mobile is not doing its job, period.

5. Every small change has an extra cost

It is normal for out-of-scope changes to be budgeted separately. What is not normal is that changing a text, a color or an image requires an additional budget. If they charge you for modifying a paragraph in the home page, there are two possibilities: either they are squeezing your pocket, or they have built the web in such a rigid way that even a minor change requires technical intervention. Neither is acceptable.

6. They don't give you full access to your own website

Your website is yours. You should have admin access to WordPress, access to the hosting, domain, database and source code. If the agency refuses to give you credentials with excuses like «it's for security» or «you might break something», they are holding your property hostage.

Sign of bad web agency: They tell you that admin access to your own WordPress is «not necessary» or that the theme code is «proprietary» and they can't give it to you. This is unacceptable and should be in the contract from day one.

7. No minimum SEO strategy

Not all web agencies offer advanced SEO, and that's legitimate. But any professional building a website in 2025 should cover a minimum of technical SEO: configurable titles and meta-descriptions, correct header structure, friendly URLs, XML sitemap, basic structured data and acceptable performance. If your agency delivers a website without even an SEO plugin configured, it shows a worrying lack of professionalism.

8. The code is a disaster under the hood

This is more difficult to verify if you do not have technical knowledge, but there are indicators that you can check:

How many plugins does your WordPress have? If it's more than 25-30, the agency is probably using a plugin for each feature instead of developing clean solutions.

Do you use a visual builder (Elementor, Divi, WPBakery) for absolutely everything? These builders have their place, but an abuse of them generates bloated and slow HTML code.

Is the theme a premium theme from ThemeForest that they sold as «custom development»?

// How to check if your theme is really custom made
// Go to Appearance > Theme Editor in WordPress
// Check the style.css file and look for the theme header:

    /*
Theme Name: My Custom Theme
Author: Agency name
*/

    // If instead you see «Theme Name: flavor», «flavor Child Theme»,
// or any known trade name, it is not a custom development.

9. No maintenance or updates

WordPress requires continuous maintenance: core updates, plugin updates, PHP version updates, backups, security monitoring. If your agency launched the website and it disappeared, your site is becoming an increasingly vulnerable target. Ask directly:

When was the last time WordPress was updated on my site?

Are there automatic backups and where are they stored?

Is the latest supported PHP version being used?

Is there an active safety monitoring system?

This is serious: A WordPress that has not been updated for months is a real security risk. Outdated plugins are the main entry point for malware on WordPress sites. If your agency doesn't provide for maintenance, you're being sold out.

10. No reporting or performance metrics

If you are paying a monthly maintenance or digital marketing service, you should receive periodic reports with concrete metrics: traffic, conversions, positioning, speed, security status. An agency that charges every month but never sends you a report probably has nothing positive to report.

How do you know if it's time to change web agencies?

Evaluating your agency's work is only half of the process. The other half is deciding what to do with what you discover. My recommendation:

1-2 signs from the list: Talk to your agency. It may be a communication problem that can be solved.

3-5 signals: It is time to seriously consider change web agency. Ask for a meeting where you expose the problems with concrete data. If the response is defensive or evasive, you have your answer.

6 or more signals: Get out. Seek a second professional opinion and start planning the transition.

What to do before changing agencies

If you decide it's time to look for another supplier, here are the steps I recommend you take before severing the relationship:

Secure your accesses: WordPress credentials (administrator), hosting, domain, DNS, email accounts, Google Analytics, Search Console.

Download a full backup: Server and database files. If you do not have access, demand it.

Review the contract: Verify termination clauses, intellectual property and notice periods.

Request an external audit: Before investing in a redesign, have another professional evaluate what can be saved and what needs to be redone.

Document everything: Save emails, conversations, quotes and deliverables. If there's a dispute, you'll need them.

Good practice: Don't break the relationship with the previous agency until you have the transition planned with the new one. A hasty change can leave your website in a dangerous technical limbo.

How to properly evaluate a new agency before hiring it

If you've already had a bad experience, you'll be more discerning next time. These are the key points to evaluate agency work before signing:

Ask for real references: Not just the portfolio, but contacts from previous clients that you can talk to directly, as recommended by industry sources such as José Gregorio Aldana in his guide to agency evaluation.

Verify your own online presence: A web agency with a slow, outdated or poorly designed website cannot be trusted. Your website is your letter of introduction.

It requires a detailed contract: With project scope, milestones, deliverables, acceptance criteria, intellectual property transfer and termination clauses.

Ask for their technical stack: Version control, development environments, code standards. Key factors such as comprehensive services and technical capabilities should be verifiable, not just commercial promises.

Evaluate communication from minute zero: How long do they take to respond, are they clear, do they ask intelligent questions about your business or do they just ask for your logo and texts?

Your quick evaluation checklist

Copy this list and use it to evaluate agency work objectively:

✓ You have a fixed interlocutor who knows your project.

✓ Deadlines are met or justified with specific reasons.

✓ You have access to the staging environment and management tools.

✓ Your website loads in less than 3 seconds and scores well on PageSpeed.

✓ Minor changes do not require additional budget.

✓ You have admin access to WordPress, hosting and domain.

✓ Basic technical SEO is implemented.

✓ The number of plugins is reasonable and the code is clean.

✓ WordPress, plugins and PHP are up to date.

✓ You receive periodic reports with hard data.

Request a free second opinion

If after reading this checklist you have doubts about whether your web agency is doing a good job, I can help you. I offer a free second opinion where I review your website and give you an honest and non-binding diagnosis: what's good, what can be improved and if the problems you detect justify a change of provider. No hard sell, no smoke and mirrors. Just a professional technical analysis from someone who has been on the coding side for years.

Llevas meses con tu agencia web y algo no termina de cuadrar.
